The client is a D2C apparel brand with global fulfillment operations. The Challenge

The client was a fast-growing direct-to-consumer apparel brand selling primarily through Shopify with a global customer base. To support fast delivery, the client outsourced to multiple 3PL providers—each on different technology platforms with different API standards, file formats (EDI, CSV, API), and communication protocols.

There was no single source of truth for inventory—each 3PL reported stock in their own format at different intervals, making it impossible to display accurate available-to-sell quantities on Shopify. This led to overselling, stockouts, and customer complaints.

Financial reconciliation was a nightmare—matching inbound POs to 3PL receipts, tracking goods in transit, reconciling 3PL billing, and closing books each month required extensive manual effort.

Our Approach

  • We mapped every data exchange touchpoint between BC and each 3PL, cataloguing message types (ASN, receipt confirmation, order fulfillment, shipment confirmation, inventory snapshot, returns), data formats, and frequency requirements.
  • An integration architecture was designed with a normalization layer that translated each 3PL’s unique format into a standardized schema before posting to BC.
  • Special attention was given to inventory reconciliation workflows—automated jobs compared 3PL-reported stock against BC book stock daily, flagging variances with clear exception reports.

Solution Delivered

  • Multi-3PL Integration Framework: Standardized integration connectors for each 3PL handling inbound ASNs, receipt confirmations, pick/pack/ship confirmations, and daily inventory snapshots. Outbound order fulfillment messages pushing BC Sales Orders to the optimal 3PL based on customer geography and stock availability. Returns processing—3PL receipt of returned goods triggering credit memo creation and inventory re-stocking. 3PL billing reconciliation—automated matching of 3PL invoices against actual storage, handling, and shipping activity. Error handling and retry logic with centralized integration monitoring dashboard.
  • Inventory & Visibility: Consolidated multi-location inventory view across all 3PL warehouses, in-transit stock, and supplier pipeline. Real-time available-to-sell (ATS) calculation feeding Shopify, accounting for allocated stock, in-transit goods, and safety buffers. Automated daily inventory reconciliation between BC book stock and 3PL-reported physical stock with variance alerting. Transfer order management for inter-3PL stock movements with in-transit tracking.
  • E-Commerce & Finance: Shopify integration for automated order import, inventory sync, and fulfillment status updates. Multi-currency financial management (AUD, USD, GBP, EUR) with automated exchange rate updates. Intercompany transactions for cross-border fulfillment billing. Full GL, AP, AR, and Cash Management with dimensional reporting by geography, channel, and product category.
